Level 3 · Transformation leaders

AI First: processes redesigned. From a list of ideas to decisions based on numbers.

There are plenty of AI ideas in a company, and few of them are costed. In about 6 weeks, 3–6 teams of your people map key processes, calculate their cost and the return from AI, and at Demo Day the board decides what to invest in.

3–6 teams
9–18 people, each team with an area leader and two people from their department
approx. 6 weeks
in the calendar, including approx. 4 weeks of team work
Map, card, demonstrator
in every team: the process before and after, a calculated return, a spec for IT
Demo Day
to the board: at least three initiatives with a preliminary calculated return

Before the program

People work with AI. Processes look the same.

Who it is for and when

For people who are meant to change how the company operates.

Participants
3–6 teams of 3: an area leader (director, head of department, process owner) and two people who do the work. No coding required.
Commissioned by
The board or a development department with a mandate to address AI across the company. The board takes part in choosing the areas at the start and in Demo Day at the end.
Requirement
Participants know the basics (the level 1 e-learning). The AI practitioners program (level 2) helps, but is not required.
When
Practitioners already work with AI, and the company wants to change processes, not just tasks. Or there is a list of ideas without owners or a calculated return.

What they learn

How to redesign a process for AI, from map to decision.

  1. 01

    AI-first thinking

They look at a process as if they were designing it from scratch, with AI at its core, rather than adding AI to what already exists.

  2. 02

    Process mapping

They describe how the work looks today, with a skill that asks follow-up questions: who does what, where the data comes from and where time is lost.

  3. 03

    Costing the change

They calculate what the process costs today and what the change will deliver, based on data, not estimates by eye.

  4. 04

    Talking to IT

They write a simple spec that IT can take on and assess.

  5. 05

    Testing the idea

They build a demonstrator that shows how a process step could work, before anyone starts implementing.

  6. 06

    Board decision

They present the change so that the board can decide: we build it, refine it, or not now.

How it works

From key areas to a costed change. In approx. 6 weeks.

People have their own jobs, so we run three longer sessions, on your own processes from the start. All the work happens in the sessions, with no tasks in between. Approx. 6 weeks in the calendar, including approx. 4 weeks of team work.

  1. 01

    Preparation

    week 0

We talk to the board. Participants watch a short video and, in a survey, describe up to seven problems from their work, including the data and systems involved. Based on the survey and the conversation with the board, we choose the key areas, and each team takes one. IT provides a list of systems that may be used.

Who: Board: conversation · participants: video and survey · IT: list of systems

Outcome: Key areas assigned to teams

  2. 02

    AI-first mapping

    session 1, 4 h

The team describes how the process looks today, with a skill that asks about the steps, the data and where time is lost. Then it redesigns the process from scratch, with AI at its core.

    Who: Team

Outcome: Process map “today” and “with AI”

  3. 03

    Review and card

    session 2, 3 h

Our expert challenges the team’s idea. On one card: the problem, the data, what the process costs today (calculated on data, not estimated by eye), the calculated return and a simple spec that IT can take on and assess.

    Who: Team

Outcome: Initiative card, assessed by our expert

  4. 04

    Building the demonstrator

    session 3, 3 h

The team builds a demonstrator that shows how a selected process step could work with AI. In the tool you have, or in one we recommend.

    Who: Team, with our support

Outcome: A demonstrator of one part of the process

  5. 05

    Demo Day

    board and teams

Each team shows the process before and after, the initiative card and the demonstrator. The board decides on each initiative: “we build it,” “refine it and come back” or “not now.”

    Who: Board and teams

Outcome: Decision record and a recommendation on where to invest, with a delivery estimate

Initiative card

This is the material the board bases its decision on.

Process

Handling requests for quotation

Problem
Requests arrive by email in different formats, and sales reps retype them by hand and look up prices in several systems.
Data and systems
The request inbox, CRM, the price list in the ERP, the archive of past quotes.
Cost today
Sales rep time per request × number of requests per month, calculated on CRM data, not estimated by eye.
Return from AI
Faster responses and more requests handled by the same team, calculated in PLN per year.
Spec for IT
An agent reads the request, pulls prices from the ERP (read-only) and drafts a quote for a sales rep to approve.
Owner
Head of sales

Board decision

  • We build it (selected)
  • Refine it and come back
  • Not now

A lesson from the program

The bottleneck is access to data, not the model. For every idea, we ask: is the data in a system, or in people’s heads?

How we build company context

What stays in the company

The company has people who can change processes. The board has input for decisions.

  • Leaders who can redesign a process for AI and own the changes they designed and costed themselves
  • Process maps: how the work looks today and how it could look with AI
  • Initiative cards: what the process costs today, the calculated return, the owner and a simple spec for IT
  • Demonstrators: how a selected process step could work with AI
  • A record of the board’s decisions and a recommendation on where to invest, with a delivery estimate

Testimonials

“I value their practical approach and broad expertise in connecting AI with business reality.”
Kiril MarinovManaging Director, Henkel Consumer Brands

Limits and price

What we do not promise

  • A working solution. A demonstrator shows how a process step could work, it is not a finished system
  • Implementation, integrations and new access to systems. That is a separate project after Demo Day
  • Restructuring the team’s work after implementation

When the program makes no sense

  • Nobody on the board will come to Demo Day and make a decision
  • You expect a working solution after 6 weeks. In that case, let’s talk about implementing a specific process

Price

A fixed price for the package: 3 teams and approx. 6 weeks. Each additional team at extra cost. We quote the build of initiatives that made it through Demo Day separately.

Questions

Frequently asked questions.

Is this a program for the board?

No. The participants are area leaders and the people who do the work. The board helps choose the areas at the start and, at Demo Day, decides where to invest.

Will we have a working solution after the program?

We do not promise that. You will have costed initiatives, a spec for IT, demonstrators and a board decision. A demonstrator shows how a process step could work, it is not a finished system. Building is the next stage.

Do we have to go through the AI practitioners programme first?

No. It is enough that participants have completed the level 1 e-learning. The AI practitioners programme helps, because its register shows where to look for areas.

Who on our side needs to be involved?

The board: preparation, choosing the areas and Demo Day with a decision. IT: a list of systems that may be used. Teams: three workshop sessions, with no work between them.

How is this different from consulting?

Your people come up with and cost the solutions, not outside consultants. We run the process, prepare an industry example and assess the cards.

Next step

After Demo Day: from card to implementation.

Let’s talk about the AI First program in your company.
